Most agentic AI projects being built right now will not survive. Gartner forecasts more than 40% of agentic AI projects will be canceled by the end of 2027 — driven by escalating costs, unclear business value, and inadequate risk controls. (Gartner press release, June 2025) Gartner's own read is blunt: most of these projects are early-stage experiments driven by hype, not measured business cases. The three causes map directly to three questions a business should answer before it builds anything: → What will this cost per month at real volume, not demo volume? → What business outcome does this move, and how will we measure it? → What happens when the agent is wrong, and who is accountable for catching it? A project that cannot answer these before the contract is signed is a candidate for the 40%, regardless of how good the underlying model is.
